§ 01

The challenge.

Outdoor Brand — a £2.4M ARR UK outdoor lifestyle DTC brand — had been on BigCommerce Stencil since 2019. The platform served them well early on, but by 2024 they had outgrown it: 6,400 SKUs across 14 collections, complex shipping rules for camping gear (oversized parcels, courier restrictions), and a Klaviyo flow library that BigCommerce's native integrations kept breaking on every Stencil update.

Two agencies had quoted Shopify Plus migrations: one at £55k over 14 weeks, the other at £72k over 16 weeks. Both flagged a 10–25% SEO drop as "expected industry standard". The owner had seen the Magento migration story from Fashion Studios and wanted the same redirect-first methodology applied here.

Brief: migrate to Shopify Plus, preserve organic traffic within ±5% of baseline at the 60-day mark, and keep the full Klaviyo flow library intact. Eight-week timeline, fixed price.

Approach.

Week 1

Data + URL audit

Mapped 6,400 SKUs, 320 collections, 8 years of order history (28k orders), and the full BigCommerce URL set: 2,847 indexed URLs across products, collections, blog, and static pages. Built the 1:1 redirect map before touching any code.

Week 2–3

Plus build + theme port

Custom OS 2.0 theme. Catalog imported via Matrixify with metafield mapping for the BigCommerce custom fields. Customer + order history migrated. Klaviyo reconnected with profile properties preserved so historical email engagement carried over.

Week 4

Apps + integrations

Shopify Functions for tier discounts (carrying over BC promotion rules). Shipping app for oversized parcels. Searchanise (replacing BigCommerce native search). Reviews migrated from Yotpo with star ratings preserved.

Week 5–6

UAT + redirect testing

Soft launch on a staging domain. Weekly UAT with Outdoor Brand's team. Redirect map tested against 100 sample URLs from BC analytics. SEO monitoring dashboard live before go-live.

Week 7

Cutover + post-launch monitoring

DNS cutover off-peak Tuesday morning. 301 redirects deployed at edge (Cloudflare) with fallbacks on Shopify. Old BigCommerce site kept read-only for 30 days for staff lookup.

Week 8

60-day SEO watch begins

Daily Search Console + GA4 monitoring. Any URL with sustained drop >10% flagged for redirect tweaks. Average across 14 migrations: ±2% organic in the 60-day window — Outdoor Brand landed at +1.2% (slight gain).
